User story map
Jeff Patton style user story maps: the activity backbone across the top, user tasks beneath it, and stories sliced into horizontal releases. Estimates roll up per release and per column, so the walking skeleton is visibly the smallest slice that spans the backbone rather than an assertion in a caption. The planning artefact a flat backlog throws away.

All 10 →Twenty cards and 146 points across four activities and four bands, where the first release covers discovery, listing and payment but leaves disputes entirely to release two — a 3-of-4 backbone span the map flags as a walking-skeleton gap.
A genuine walking skeleton: eight cards and 54 points that touch all four activities, so the first release can be used end to end — get in, see the money, move it and freeze a lost card — before any of the everyday-banking depth arrives.
Replacing three paper diaries with one booking screen, sliced into three waves; wave one books, moves and cancels but never runs a clinic, so the map flags the whole running-the-clinic activity as missing from the first band.
A first-year plan for an adaptive study platform using ordinal band tokens, where the mastery model and retrieval-grounded tutor land only in band three and the pilot cohort ships with no way to ask for help at all.
The backbone is the customer's evening rather than the org chart: decide, order, wait, deliver, put it right. Written with bullet-led cards, it ships one restaurant in one city first and leaves every complaint path to band two.
Three cutovers moving accounts, pipeline and forecasting onto a new CRM without losing a selling day; the read-only shadow cutover carries no forecasting at all, which the map names as the gap sales leadership will feel first.
